Situation
This Fortune 50 Pharmaceutical distribution company needed  help when it embarked on the largest operational initiative in its history when it made the strategic decision to design and implement an ERP platform and business intelligence process worldwide.

They new that people’s hearts and minds played a big role in a successful ERP implementation and asked for change management consulting help.

Complications
Gartner estimates that 55% to 75% of all ERP projects fail to meet their objectives.

When migrating to an ERP platform, four of the greatest risks for ERP Implementation Change Management are:

  • Not having full executive commitment behind the business case, urgency, and vision for change.
  • Leading with technology instead of leading with strategies, processes, business requirements, and use cases.
  • Inadequate preparation and active involvement of key stakeholders who need to sponsor, lead, and make the changes.
  • Failing to make the cultural changes necessary to optimize new processes, practices, behaviors, mindsets, and systems.

Approach

  1. Actively Involve Key Stakeholders
    Design and lead the stakeholder engagement aspect of change leadership for this three-year project.
  2. Integrate Change and Technology Expertise
    Partner deeply with client and technology firm experts to design a comprehensive and integrated approach that ensures successful planning,  implementation, and adoption of the new systems, processes, and behaviors in a way that is aligned with the overall strategy and culture.

Results
Unlike the majority of ERP implementations, this project was highly successful from a change management perspective.  The change team:

  • Successfully designed and and implemented a comprehensive change management approach to engaging key stakeholders from senior executives through to end users.
  • Created a customized stakeholder change management toolkit to build the necessary change leadership capabilities for a smooth implementation to optimize the new ERP environment.
  • Smooth and high adoption of the technology and the “people-side” of thh implementation.
